The Problem We Solve

Your business isn't seeing the full AI opportunity

Individuals in your business are likely already using AI. But that's individual productivity — not organisational transformation. Boxtree exists to unlock the difference.

Using the proven discipline of Lean methodology, we identify exactly where AI can eliminate waste, release capacity and improve profitability — then our expert team builds and embeds it.

Then — 25 years ago

Lean manufacturing

Most businesses sent junior staff on training courses. Real transformation only came when specialist implementation firms arrived.

Now — Today

Artificial intelligence

Same story. Same risk. Businesses training individuals while missing the organisational opportunity. Boxtree changes that.

What We Do

Methodology

Our Approach

Lean thinking meets AI expertise. A proven methodology that delivers measurable operational improvement — safely, collaboratively, with complete financial transparency.

The Lean AI Method

Identify the problem first. Apply AI second.

Many AI deployments fail because they start with the technology. We start with your operations — mapping processes, identifying waste and quantifying opportunity before any AI solution is considered.

This approach, rooted in the proven discipline of Lean, ensures every AI intervention is purposeful, measurable and genuinely business-critical. We don't talk in technical AI language. We talk about problems and outcomes.

  • Process-first, not technology-first
  • Measurable outcomes agreed before any build begins
  • Solutions built around your existing environment
  • Not tied to any single AI vendor or platform
  • Governance frameworks prevent ungoverned workarounds
  • Your team involved throughout — not delivered to

The cost-neutral promise

Every Boxtree programme is priced on an outcome basis. We agree measurable targets — typically annualised time or cost savings — before commencing.

Our fees are set so that the return in Year 1 always exceeds the programme cost. Your investment pays for itself.

5:1
Target ROI for every Boxtree engagement
Stage by Stage

What each stage looks like in practice

Stage 1 — Discovery

Our Lean consultants spend structured time in your business — on the floor, in your systems, with your team. Using value stream mapping, we build a complete picture of where time, cost and capacity are being consumed.

We're looking specifically for high-volume, repetitive activities with manual handling at their core — the places where AI can have immediate, substantial impact. Output: a clear map of your top opportunities, ranked by expected return.

Stage 2 — Business Case

For each prioritised opportunity, we build a full, rigorous business case — not a high-level estimate. A detailed cost-benefit analysis that sets out the expected saving, the programme cost, and the resulting net return.

We agree targets with you before any build begins. If the numbers don't stack up, we don't proceed. This gate ensures every pound you invest in Boxtree delivers a measurable return that exceeds it.

Stage 3 — Implementation

Our AI engineers build, test and deploy solutions in your environment — working closely with your team throughout. We don't hand over a system and leave. We embed the solution, train your people, and install governance frameworks to ensure it continues to work.

We use the right AI technology for each specific challenge. We're not tied to any platform, which means we can always select the best tool for the job.

Who We Are

About Boxtree

Founded on a simple belief: AI should improve operations, deliver measurable outcomes, and pay for itself. Every time.

Our Mission

Making AI-driven improvement accessible and provably cost-neutral

Boxtree Consulting was founded in 2026 to address a gap that had become undeniable: businesses across every administration-intensive sector knew they needed to engage with AI, but lacked the structured, expert-led support to do it safely at organisational scale.

Our mission is to make AI-driven operational improvement accessible, safe and provably cost-neutral — delivered by people who understand operations, not just technology.

We exist not to sell AI, but to solve problems. AI is simply our most powerful tool for doing so.

Our founding principles
  • Every engagement will be cost-neutral in Year 1
  • Start with the problem, not the technology
  • Work in your business, not at a distance
  • Build with your team, not around them
  • Govern AI so it creates value, not risk
  • Measure everything — outcomes count when they're proven

Led by experience

MP

Max Pardo-Roques

Founder & Managing Director

Max brings more than 15 years of operational improvement consultancy experience, most recently as Commercial Director at Develop Consulting, a specialist Lean improvement firm. During this time, he won and developed millions of pounds of client engagements, built deep sector expertise across manufacturing, professional services and logistics, and developed a strong network of Lean and AI specialists.

Boxtree is the natural next step — applying that commercial and operational expertise to the AI-enabled improvement space, and building the consultancy he wished had existed when helping organisations navigate the Lean journey two decades ago.

"In my time as a Director of operational improvement consultancies, I've seen businesses of all shapes and sizes using AI — but mostly in a limited, individualist way that means the business isn't seeing the organisation-wide opportunities. I founded Boxtree to help businesses apply AI to systems and processes that are currently highly administrative and usually highly time-consuming. The time savings alone are significant, and businesses working with Boxtree can expect to see a 5:1 ROI."

Industries We Serve

Sectors We Support

Boxtree's Lean AI methodology is sector-agnostic in its approach but deep in its sector understanding. We focus on organisations where high-volume administration, process complexity and latent AI opportunity converge.

Where We Work

Five sectors, one consistent approach

In each sector we serve, the same conditions apply: significant manual workload, latent AI opportunity, and a workforce uncertain how to adopt AI safely at scale.

🏭

Manufacturing

Primary target sector

Mid-market manufacturers (£20m–£250m revenue) are Boxtree's primary focus — especially those recently acquired by private equity, where there is urgent pressure to demonstrate EBITDA improvement within tight timescales. These businesses carry significant operational inefficiency but limited internal technology capability.

Success in one PE portfolio business typically opens conversations across the wider portfolio — creating a compounding pipeline opportunity.

Mid-market £20m–£250m PE-backed businesses Process automation Data integration Scheduling optimisation
⚖️

Professional Services

Document & case-heavy operations

Law firms, accountancies, consultancies and other professional services organisations typically carry substantial document and case management overhead. High-value fee-earners spend disproportionate time on administrative work that AI can handle faster and more accurately.

Boxtree identifies exactly where administrative burden is consuming billable capacity — and builds solutions that release it.

Document management Case processing Contract management Reporting automation
🚚

Logistics & Supply Chain

Complex scheduling & coordination

Logistics operations involve complex scheduling, exception handling, multi-party communications and significant manual coordination. The volume and variability of these tasks makes them ideal candidates for AI-driven optimisation.

From route planning and rota management to exception handling and customer communication, Boxtree identifies the greatest operational leverage and builds solutions that deliver it.

Route optimisation Rota management Exception handling Customer comms
🏥

Healthcare & Pet Care

High administrative burden on clinical staff

In healthcare and pet care settings, administrative burden on clinical and care staff is substantial — reducing time for patient and client care, creating burnout risk and limiting capacity. AI can handle scheduling, record management, reporting and communications without touching clinical processes.

Boxtree builds solutions that support clinical staff without introducing risk to care quality or compliance.

Appointment scheduling Record management Clinical reporting Staff communications
🏦

Financial Services

Back-office operations & compliance

Financial services back-office teams — managing regulatory compliance, reporting, customer processing and data operations — typically carry some of the highest manual workloads of any sector. The regulatory environment demands accuracy and auditability, which Boxtree builds into every solution from day one.

Common Questions

FAQs

Answers to the questions we're most commonly asked about Lean AI, our programme, pricing, and how we work.

About Lean AI
Lean AI is the integration of Lean methodology with artificial intelligence implementation. Rather than deploying AI speculatively, Lean AI starts by mapping and quantifying waste — then applies the most appropriate AI tools to eliminate it. The result is AI that solves proven problems and delivers measurable returns — not AI deployed in the hope it might help.
AI vendors are solution-led — they arrive with a product and look for problems it might solve. Boxtree is problem-led: we start by identifying your specific operational challenges and only then select the right AI tools to address them. We're not tied to any single vendor, platform or product.
No. We deliberately avoid technical AI language. Our conversations are about your operations, your challenges, and the outcomes you want. We handle the technical complexity. What we need from you is honest insight into how your business works — the rest is our job.
About Our Programme
It means that for every Boxtree engagement, we agree measurable targets — typically annualised time or cost savings — before we begin. Our fees are set such that the measurable return in Year 1 always exceeds the cost of the programme. Your investment pays for itself in the first year. In practice, we target a 5:1 return.
No. Our cost-neutral approach is about how we price and structure our work — we only proceed with interventions where the business case clearly shows a Year 1 return that exceeds the cost. It is not a performance-structured payment or risk/gain share arrangement. You pay our agreed fees; we ensure the work justifies them many times over.
A typical single-workstream project runs over 8–16 weeks from Discovery to embedded implementation. Discovery usually takes 2–4 weeks; Business Case a further 1–2 weeks; Implementation the remainder. We work to a clear plan agreed with you at the start of each stage.
Almost certainly not. We design solutions around your existing environment. One of the most common opportunities we identify is connecting systems that don't currently communicate — eliminating the manual handoffs between them. Wholesale system replacement is rarely the right answer and is not something we recommend unless it is genuinely the most cost-effective path.
We work alongside your team, not in isolation from them. During Discovery, we need access to your operations and the people who run them. During Implementation, we work with your team to test, refine and embed solutions. Involvement is structured to add value rather than burden — but genuine engagement is important for solutions to be well-designed and properly embedded.
Safety & Suitability
Safety and governance are built into every Boxtree project from the start. We create governance frameworks specific to each engagement that define how AI can be used, what data it can access, and how outputs should be reviewed. We also address the risk of ungoverned AI workarounds — the individual, unsanctioned use of AI tools that create data security and compliance risks.
Data security is taken extremely seriously. We work within your data environment wherever possible, avoiding unnecessary data movement. Where data needs to be processed externally, we operate under strict data handling agreements and always comply with your policies and applicable regulation.
Our primary focus is mid-market businesses — typically with revenues of £20m–£250m — with significant operational complexity and meaningful administrative workload. The key factors are whether there is sufficient manual, process-intensive work to justify a project, and whether the organisation has the appetite and capacity to implement change. If you're unsure, have a conversation — we'll tell you honestly.
We leave you with embedded solutions, trained people and a governance framework that enables ongoing value. We also offer a retained support arrangement for businesses that want ongoing advisory access, governance review and continued AI opportunity identification. Many clients find that Discovery surfaces multiple opportunities, and we work with them on a phased programme to address these over time.

Glossary

Plain-English explanations of key terms across Lean methodology, artificial intelligence, and the Lean AI approach that underpins everything we do at Boxtree.

What is Lean AI?

Lean AI is the deliberate integration of Lean methodology with AI implementation — using the proven diagnostic discipline of Lean to identify where AI can eliminate waste, release capacity and deliver measurable operational improvement. It is the foundational methodology behind everything Boxtree does.

Lean AI

Lean AI

The practice of applying Lean methodology to identify and prioritise AI implementation opportunities. Rather than deploying AI speculatively, Lean AI starts by mapping and quantifying waste — then applies the most appropriate AI tools to eliminate it. The result is purposeful, measurable AI improvement rather than technology for its own sake.

Lean AI

Problem-First Approach

The principle of beginning with operational challenges rather than available technology. Boxtree always identifies the problem before selecting any AI solution — ensuring every tool deployed is the right one for the specific challenge, not the most convenient or fashionable one available.

Lean AI

Lean AI Diagnostic

The Discovery stage of a Boxtree engagement — applying Lean's process-mapping and waste-identification techniques to an organisation's operations to quantify AI improvement opportunities and rank them by expected return. Combines value stream mapping, Gemba observation and data analysis.

Lean AI

Cost-Neutral AI

An AI implementation programme where the measurable financial return in Year 1 equals or exceeds the total cost of the programme. Boxtree guarantees cost-neutrality for every engagement by building a rigorous business case before any work begins and only proceeding where the numbers clearly stack up.

Lean AI

AI Governance

The policies, frameworks and controls that define how AI is used within an organisation — what it can access, what decisions it can make, how outputs are reviewed, and how it is managed over time. Governance is built into every Boxtree project to prevent ungoverned AI workarounds and protect the organisation.

Lean AI

Ungoverned AI Workarounds

Individual, unsanctioned use of AI tools by employees acting outside any organisational framework — typically using consumer AI products with company data in ways that create data security, compliance and consistency risks. Addressing ungoverned workarounds is a core objective of every Boxtree engagement.

Lean AI

AI Waste Identification

The process of identifying operational waste — unnecessary steps, waiting time, manual rework, duplicated effort — that is suitable for elimination through AI. Uses Lean's seven wastes framework as a lens, applied specifically to find where AI can intervene most effectively.

Lean AI

Embedded Implementation

An implementation approach in which AI solutions are built into existing workflows, trained into existing teams, and governed through existing management structures — rather than deployed as standalone tools. Embedded implementation maximises adoption and sustained value.

Artificial Intelligence Terms

Plain-English explanations of the AI terms you're most likely to encounter when exploring AI for your business operations.

AI

Artificial Intelligence (AI)

Technology that enables computers to perform tasks that normally require human intelligence — understanding language, recognising patterns, making decisions and generating content. Most valuable in business where it handles high-volume, repetitive or analytical tasks faster and more accurately than humans can at scale.

AI

Large Language Model (LLM)

An AI system trained on vast amounts of text that can understand, summarise, generate and translate language. LLMs power tools like ChatGPT and are the basis for AI applications that read documents, answer questions, generate reports and process unstructured text. Particularly useful for document analysis, communications and knowledge management.

AI

Generative AI

AI systems that can create new content — text, images, code, data — based on patterns learned during training. In business operations, generative AI can draft documents, summarise data, generate reports and create structured outputs from unstructured inputs.

AI

Machine Learning (ML)

A class of AI in which systems learn from data and improve over time without being explicitly reprogrammed. Particularly powerful where there is a large volume of historical data — enabling pattern recognition, anomaly detection and predictive analytics.

AI

Natural Language Processing (NLP)

The branch of AI concerned with enabling computers to understand and work with human language — reading text, understanding meaning, extracting information. NLP powers document analysis, sentiment analysis, chatbots and many other business applications.

AI

Process Automation

Using AI and software to automatically execute sequences of tasks that would otherwise require human intervention. Ranges from simple rule-based automation (RPA) to sophisticated AI-driven workflows that handle variability, exceptions and complex decision-making.

AI

Robotic Process Automation (RPA)

Software that mimics human actions to automate repetitive, rule-based tasks — logging into systems, copying data, generating reports. Does not require AI but is often combined with it to handle exceptions. Well-suited to stable, high-volume administrative processes.

AI

AI Agent

An AI system that can autonomously perform multi-step tasks, make decisions and interact with other systems to achieve a defined goal. AI agents can browse information, write and execute code, send communications and coordinate complex workflows — going well beyond answering questions.

AI

Retrieval Augmented Generation (RAG)

A technique that enhances AI responses by allowing the system to pull in relevant information from your own documents and databases before generating an answer. Enables organisations to build AI tools that give accurate, up-to-date answers based on their own specific data — essential for knowledge management and compliance applications.

AI

Prompt Engineering

The practice of crafting inputs to AI systems to reliably produce desired outputs. Well-designed prompts improve quality, consistency and usefulness of AI-generated content. In operational deployments, prompt engineering standardises how AI tools are used across an organisation.

AI

Hallucination

When an AI system generates plausible-sounding but factually incorrect or fabricated information. One of the key risks of deploying AI in operational settings without appropriate governance. Boxtree addresses this through careful system design, output validation and governance frameworks that define when AI outputs should be reviewed before use.

AI

API (Application Programming Interface)

A defined way for different software systems to communicate and share data. APIs are the plumbing that enables AI capabilities to be integrated into existing business systems — connecting AI solutions to your CRM, ERP, scheduling software or other platforms.

AI

OCR (Optical Character Recognition)

Technology that converts images of text — scanned documents, PDFs, photographs — into machine-readable, searchable text. Foundational in document-processing workflows, enabling AI to work with information locked in paper or image-based documents. Widely used in invoice processing and contract management.

AI

Data Pipeline

An automated process for collecting, transforming and moving data from one system to another. Often a necessary foundation for AI applications — ensuring the AI has access to clean, current, well-structured data. Many AI opportunities Boxtree identifies involve building data pipelines to connect systems that don't currently share information.

AI

Fine-Tuning

Further training a pre-built AI model on organisation-specific data to improve performance for particular tasks. Fine-tuning enables a general-purpose AI to become expert in your specific domain — understanding your terminology, documents and way of working.

AI

Computer Vision

AI's ability to interpret and understand visual information — images, video, documents, physical environments. Used in operational settings for quality inspection, document processing, inventory management and physical process monitoring.

Lean Methodology Terms

Lean is a proven operational improvement philosophy developed from the Toyota Production System. These are the core concepts that underpin Boxtree's diagnostic approach and our understanding of where AI creates the most value.

Lean

Lean Methodology

A systematic approach to operational improvement focused on maximising value for the customer while eliminating waste. Originally developed in Japanese manufacturing (Toyota), Lean has been applied successfully across manufacturing, services, healthcare, logistics and virtually every operational context.

Lean

Waste (Muda)

Any activity that consumes resources — time, money, people — without adding value. Lean identifies seven classic types, remembered by TIMWOOD: Transport, Inventory, Motion, Waiting, Overproduction, Overprocessing, and Defects. Identifying and eliminating waste is the starting point for every Boxtree engagement.

Lean

Value Stream Mapping (VSM)

A technique for visualising all steps — value-adding and non-value-adding — involved in delivering a product or service. VSM reveals where waste, delays, errors and inefficiencies occur, forming the basis for identifying improvement priorities. It is Boxtree's primary diagnostic tool during Discovery.

Lean

Gemba

Japanese for "the real place" — the actual location where work happens. A core Lean principle is going to the Gemba to observe processes as they actually occur rather than as described in documentation. Boxtree consultants always spend time at the Gemba during Discovery — because real improvement starts with understanding real work.

Lean

Kaizen

The Japanese philosophy of continuous improvement through small, incremental changes — "change for the better." In Lean, Kaizen events are focused improvement workshops where a cross-functional team works intensively on a specific process to eliminate waste. The Kaizen mindset — that every process can always be improved — is foundational to Lean culture.

Lean

Standard Work

Documented best practice for completing a process consistently — the most efficient known method at a given point in time. Standard work reduces variation, enables training, and forms the baseline for further improvement. In AI implementation, standard work is critical: AI solutions must be built on well-understood, documented processes to function reliably.

Lean

Root Cause Analysis (RCA)

A structured method for identifying the underlying cause of a problem rather than treating its symptoms. The most common Lean tool for RCA is the "5 Whys" — asking "why?" repeatedly until the true root cause is reached. Boxtree uses RCA to ensure AI solutions target root causes, not symptoms.

Lean

PDCA (Plan-Do-Check-Act)

An iterative four-step improvement cycle for testing and implementing changes. Plan: define the problem and solution. Do: implement on a small scale. Check: measure results. Act: standardise if successful or adjust and repeat. PDCA underpins Boxtree's phased implementation approach — build, test, measure, refine, then deploy.

Lean

Lead Time

The total elapsed time from a customer request to delivery of the result — encompassing all steps including waiting, queuing and delays. Reducing lead time is one of the most visible and impactful outcomes of Lean and AI improvement, with direct benefits for customer experience and capacity.

Lean

Cycle Time

The time required to complete one unit of work — one transaction, one document, one product. Distinct from lead time: lead time includes all waiting and delays, cycle time measures only active processing. Reducing cycle time through AI automation directly increases throughput and capacity.

Lean

Takt Time

The rate at which work must be completed to meet customer demand — calculated by dividing available working time by the number of units demanded. Takt time is the heartbeat of a Lean process; understanding it enables resources to be matched to demand and over/under-production to be identified and addressed.

Lean

Kanban

A visual system for managing workflow — originally using physical cards to signal when work should move to the next stage. Kanban limits work-in-progress, makes bottlenecks visible and ensures smooth flow. Digital kanban systems are widely used in knowledge work and integrate well with AI-driven workflow management.

Lean

5S

A workplace organisation methodology: Sort, Set in order, Shine, Standardise, Sustain. Creates an organised, visual workplace that reduces waste and supports standard work. In AI deployment, 5S principles ensure systems, data and processes are well-maintained and easy to improve over time.
